How the figure is built

Third-party logistics cost per order is receiving + storage + pick + pack + materials + shipping, each billed separately. Storage is normally per pallet, bin or cubic foot per month; picking is per order plus per additional item; and shipping is the carrier rate, sometimes at the 3PL's negotiated discount and sometimes with a markup.

The total has to be compared against the fully loaded cost of doing it yourself, including rent, labour, equipment, software and the management time, not against the marginal cost of adding one more order to an operation you already run.

In practice

A 3PL quoting $2.75 to pick and pack the first item, $0.65 for each additional, $0.85 for materials, $32 per pallet per month for storage, and passing through shipping at their rate of $8.90.

The standard single-item order costs $2.75 + $0.85 + $8.90 = $12.50, against $13.20 in-house, and the 3PL rate is lower because their carrier discount beats yours by $0.95.

Add storage: 12 pallets at $32 is $384 a month, or $0.31 an order at 1,250 orders. Total $12.81. The 3PL is $0.39 an order cheaper before counting the rent, the equipment and the management attention that no longer has to go into a warehouse.

Where the figure deceives

Quoted rate cards omit the accessorials, and 3PL accessorials are extensive: receiving per pallet or per carton, special projects hourly, returns processing per unit, kitting, relabelling, long-term storage surcharges, and account management fees. A quote that looks competitive on pick and pack can be 25% higher all-in.

Minimum monthly charges also change the arithmetic for smaller businesses. A $2,500 monthly minimum on 800 orders is $3.13 an order of fixed cost before anything is picked.

Acting on it

Ask for a quote against a real month of your order data: actual order profiles, actual SKU count, actual storage volume, actual returns, and require an all-in figure. Comparing rate cards is nearly useless; comparing invoices for the same month is decisive.

Then check what happens to the shipping rate. Whether the 3PL passes through their discount or marks it up is frequently the single largest term in the comparison, and it is often not stated on the rate card at all.

When outsourcing is the right call

The clearest case is when fulfilment is consuming founder or manager time that would generate more value elsewhere. That cost never appears in a comparison of pick rates and is usually the deciding factor for a growing business.

The second is multi-node distribution. A 3PL with several warehouses cuts the average zone across a national customer base, worth $1 to $2 a parcel on the earlier numbers, which a single-location business cannot match without opening a second site.

The case against is control and flexibility. Custom packaging, inserts, hand-checking, fast changes to how orders are handled, and anything where the unboxing is part of the product all get harder and more expensive through a third party. Businesses whose differentiation lives in the physical experience of receiving the order are usually better off keeping it in-house for longer than the cost comparison alone would suggest.
