A furnace sized on floor area alone ignores insulation, glazing, orientation and air-tightness, which between them can change the answer threefold for the same size of house. The industry norm of oversizing 'to be safe' produces short cycling, uneven temperatures and lower seasonal efficiency — the safe margin is the one that covers warm-up after a setback, not one that covers a guess.

Why the industry oversizes

An undersized system produces immediate, attributable complaints — the house does not get warm. An oversized one produces gradual inefficiency, short cycling and uneven temperatures that nobody attributes to the sizing decision.

The incentives therefore push one way, and the result is a large share of installed systems substantially larger than the heat loss requires. Adding margin feels like caution and is in fact a performance cost paid every year.

The margin that is genuinely needed covers warm-up after a setback, which is a matter of how fast the building recovers rather than how cold it gets. Ten to twenty percent covers it in most cases.

Modulation, condensing and flow temperature

A modulating boiler runs at partial output rather than only on or off, which largely removes the short cycling penalty of a high maximum output. It is why modulation range matters more than peak output for a well-insulated house.

A condensing boiler recovers latent heat by condensing water vapour from the flue gases, which requires a low return water temperature. Run with a high return temperature it never condenses and loses most of its efficiency advantage.

Which means flow temperature is a system decision rather than a boiler setting. Lower flow temperatures need larger emitters to deliver the same heat, and weather compensation lowers the flow temperature automatically in milder weather.

Combis, hot water and future fabric

For a combi boiler, hot water demand usually sets the size rather than the heating load, because instantaneous hot water needs far more output than space heating. That is why combis are routinely much larger than the heat loss requires.

It also means the heating side of a combi is almost always oversized, which is exactly where modulation range earns its keep. A combi with a narrow modulation range in a well-insulated house short-cycles constantly.

Where insulation or glazing upgrades are planned, size for the improved fabric rather than the current one. A system sized for today's losses becomes substantially oversized once the losses drop, and boilers outlive most fabric upgrades.
