Everything that goes in the box
Packaging cost is the outer carton, the void fill, any inner packaging, tape, labels, and whatever inserts go with the order. Each is measured in pennies and collectively it is frequently 3% to 8% of the order value.
The item most often left out is void fill, because it is bought by volume and consumed by the handful. Working out the cost per parcel means measuring how much actually goes in rather than dividing the annual spend by parcels, which conceals waste.
Then the labour to assemble it. A parcel needing a box built, an item wrapped, void fill added and a label applied takes time, and packing labour is frequently larger than the materials.
Right-sizing, which pays twice
Shipping is priced on dimensional weight for most carriers, meaning a large light parcel is charged on its size rather than its weight. An oversized box therefore costs more in materials and more in postage.
The saving from right-sizing is frequently larger on the postage side. Dropping a parcel from one size band to the next can save several pounds per shipment, against a few pence of cardboard.
The constraint is box inventory. Every additional size costs storage and complicates packing, so the answer is not a box for every product but a well-chosen set. Most operations do well with four to six sizes covering the bulk of orders, chosen from the actual distribution of product dimensions rather than from what the supplier stocks.
Protection against damage cost
Under-packing is cheap per parcel and expensive per damaged item. The right level is where the marginal cost of more protection equals the marginal reduction in damage cost.
Working it out needs a damage rate. Most sellers have no idea what theirs is, because damaged arrivals come back as returns with various reason codes and nobody aggregates them.
Measuring it for a quarter is enough. A damage rate of 1.5% on a £45 item with a £12 return cost is roughly 85p per order shipped, which justifies a considerable amount of additional protection. A rate of 0.2% justifies almost none, and over-packing at that rate is wasting money on every parcel to prevent something that rarely happens.
Branded packaging, and whether it pays
Printed boxes, tissue, stickers and cards cost meaningfully more than plain equivalents and are widely believed to drive repeat purchase and social sharing.
The belief is plausible and rarely measured. Testing it requires shipping branded and plain packaging to comparable groups and comparing repeat rates, which is straightforward and almost never done.
The intermediate position is worth considering: plain outer packaging, which nobody photographs and which protects the goods, with the branding concentrated on the inner presentation the customer actually sees. That gets most of the effect at a fraction of the cost, and it also avoids advertising the contents to anyone handling the parcel.
The regulatory cost that is arriving
Extended producer responsibility for packaging is now in force in the UK and across the EU, and it charges producers for the packaging they place on the market, by material and by weight.
The charges are modulated so that hard-to-recycle materials cost more, which means material choice now has a direct financial consequence beyond the purchase price.
For businesses above the reporting thresholds, packaging data has to be collected and reported, which means knowing the weight and material of every component. Building that into the packaging specification from the start is far easier than reconstructing it later, and the thresholds are low enough that a growing seller will cross them.
