What a pick costs and where the time goes

Cost per pick is fully loaded picking labour divided by picks completed. Fully loaded means wages plus employer national insurance, pension, holiday cover and any agency margin, which typically adds 25% to 40% to the headline hourly rate.

The time itself divides into travel, search, extract and confirm, and travel dominates. In a typical manual operation, walking accounts for half or more of the picker's time, which is why layout and slotting move the number more than any amount of encouragement to work faster.

Typical figures for a small ecommerce operation land between 25p and 60p per pick, with the spread driven almost entirely by warehouse size and slotting quality rather than by staff. A picker in a badly slotted 20,000 square foot building cannot beat a picker in a well slotted 5,000 square foot one.

Pick methods and when each pays

Discrete picking, one order at a time, is simplest and most expensive per pick because every order repeats the travel. It suits very low volume and orders with many lines.

Batch picking collects the same SKU for multiple orders in one trip and then sorts, which amortises travel across orders and typically cuts pick time by a third or more. It needs a sortation step and it suits single-line and two-line orders, which is most ecommerce.

Zone picking splits the warehouse between pickers who each work an area, with orders consolidated afterwards. It reduces travel further and adds consolidation complexity. Wave picking combines batching and zoning against a dispatch schedule. The progression follows volume: each method costs more to set up and pays back at a higher throughput, and adopting one too early adds complexity without the volume to amortise it.

Slotting, which is the cheapest improvement available

Since travel is most of the cost, putting the most-picked items closest to dispatch and at waist height is the highest-return change in most warehouses, and it costs a weekend of moving stock.

The golden zone is roughly between knee and shoulder height, where a picker neither bends nor reaches. Items picked frequently belong there; items picked rarely belong high or low. Operations that have never slotted deliberately usually find their top-selling line at ankle height at the far end of the building.

Affinity slotting is the refinement worth knowing about. Items frequently bought together belong near each other, which turns two trips into one. Extracting that from order history is a straightforward query and the results are often surprising, since the pairs are rarely the ones merchandising would have guessed.

Accuracy, and the cost of getting it wrong

A mispick costs far more than a pick. The wrong item ships, the customer contacts you, a return is arranged, a replacement is picked and shipped, and the original may or may not come back sellable. Fully costed, a mispick typically runs ten to twenty times the cost of the pick that caused it.

Which means pushing pick rates without measuring accuracy is usually a false economy. A picker doing 15% more picks with double the error rate is losing money for the business while hitting their target.

Barcode scanning at pick is the single most effective control, and it is cheap now in a way it was not a decade ago. Operations moving from paper picking to scanning typically cut error rates by an order of magnitude, and the payback is measured in months rather than years.

When automation starts to make sense

Pick-to-light, put walls, conveyors and autonomous mobile robots all reduce cost per pick and all carry capital costs that need volume to justify. The calculation is the same in each case: capital plus running cost against labour saved, over a realistic life.

The threshold is higher than vendors suggest and lower than most sellers assume. A system saving 15p per pick at 200,000 picks a year saves £30,000 annually, which supports a meaningful investment. The same system at 20,000 picks a year saves £3,000 and cannot.

Before capital, exhaust the free options. Reslotting, batch picking, better pick paths, scanning, and removing dead stock from the pick face frequently deliver 20% to 40% improvements at close to zero cost. Automating a badly organised warehouse produces an expensive badly organised warehouse.
