Cartons per pallet, done properly

The count is cartons per layer times layers per pallet, and both terms have constraints that arithmetic alone misses. Cartons per layer depends on how the carton footprint tiles onto the pallet footprint, which is a packing problem rather than a division.

A 400 by 300mm carton on a 1200 by 1000mm pallet fits ten per layer in a simple block arrangement with no overhang and no waste, which is unusually tidy. Most real carton sizes leave gaps, and the arrangement that minimises the gap is frequently not the obvious one.

Layers come from the usable height divided by carton height. Usable height is the transport or storage limit minus the pallet itself, which is 150mm for a standard timber pallet. A 2.2 metre limit gives 2.05 metres of load, and a 250mm carton gives eight layers with 50mm spare.

Interlocking against column stacking

Column stacking places each carton directly on the one below, which preserves the full compression strength of the carton because the load runs down the corners. It is also unstable laterally, so it needs wrapping or strapping to survive handling.

Interlocked or brick stacking rotates alternate layers, which ties the stack together and makes it far more stable. The cost is compression strength, because carton corners no longer align, and the loss can be 30% or more.

Which to use depends on the carton and the journey. Strong cartons on a short well-handled journey can column stack and be wrapped. Weaker cartons, long journeys, or multiple handling points usually need the interlock and the strength penalty, and the answer is a stronger carton rather than a riskier stack.

The overhang rule

Cartons must not extend past the pallet edge. An overhanging carton loses the support of the pallet, takes the full impact of anything passing, and reduces the stack's compression strength by a substantial margin even where nothing hits it.

It also breaks the racking. Beams are set to pallet dimensions, and a pallet that is 40mm oversized on each side either will not go in or will foul the adjacent position, at which point the warehouse charges you for two positions or refuses the pallet.

Underhang is the lesser problem and still a problem. Cartons set well inside the pallet edge waste footprint and leave the pallet edge exposed to damage. The target is flush, and getting there sometimes means changing the carton rather than the pattern.

What the count is worth

Freight is priced per pallet on most palletised routes, so units per pallet translates directly into freight cost per unit. Getting from 400 to 480 units per pallet is a 17% reduction in freight per unit, which on a container route is real money.

Storage works the same way. A pallet position costs what it costs regardless of how well built the pallet on it is, so denser pallets reduce storage per unit proportionally.

Which makes carton dimensions a strategic decision rather than a packaging detail. Designing a carton that tiles cleanly onto a standard pallet and stacks to the height limit without waste is worth doing at the point the packaging is specified, and is nearly impossible to fix afterwards without a new tool.

Pallet standards, and where they differ

The UK standard pallet is 1200 by 1000mm. The Euro pallet, EUR or EPAL, is 1200 by 800mm. North America uses 48 by 40 inches, roughly 1219 by 1016mm. Australia uses 1165mm square. A carton optimised for one is frequently poor on another.

Which matters for anyone shipping across regions. A pattern that fills a UK pallet perfectly may leave 200mm of waste on a Euro pallet, and the freight cost follows. Sellers exporting to the EU from the UK regularly discover this at the first consignment.

Pallet quality is a separate issue and worth specifying. Heat-treated pallets marked ISPM 15 are required for most international movements of solid wood packaging, and a consignment arriving on untreated pallets can be refused at the border. Plastic and pressed pallets sidestep the requirement entirely and cost more per trip.
