What a pallet position actually costs

3PLs and public warehouses quote per pallet per week or per month, and the rate looks simple until you compare quotes. A £3.50 per pallet per week rate and a £14 per pallet per month rate are close to identical, and one of them will be presented as considerably cheaper.

Normalise everything to a monthly figure before comparing, remembering that a month is 4.33 weeks rather than four. Quoting weekly and letting the customer multiply by four understates the annual cost by 8%, and it happens often enough to be worth checking rather than assuming malice.

Then look at what a pallet is defined as. A standard UK pallet is 1200 by 1000mm; a Euro pallet is 1200 by 800mm. Height limits vary between 1.5 and 2.2 metres. A quote per pallet on a 1.5 metre limit against one at 2.2 metres is a third less storage for the same money.

Building a pallet properly

Cost per unit falls in direct proportion to how many units are on the pallet, so pallet configuration is a cost lever rather than a warehouse detail. The arithmetic is straightforward: cartons per layer times layers, subject to the height limit and the stability of the stack.

Cartons per layer depends on the pattern. A block stack is simple and unstable; an interlocked pattern is stable and usually fits fewer per layer. The trade is real, and getting it wrong in the direction of packing more produces collapsed pallets, which cost far more than the space saved.

Overhang is the mistake to avoid entirely. Cartons extending past the pallet edge lose the protection of the racking, get damaged by adjacent handling, and in many warehouses will simply be refused. A pallet built 40mm oversized on each side becomes a non-standard pallet and gets charged as two.

The charges around the storage rate

Inbound handling, per pallet received, typically £4 to £12 depending on whether it arrives palletised or has to be built. Outbound handling on the way out. Both are one-off per pallet and both are frequently omitted from the comparison when sellers evaluate quotes.

Pallet in and pallet out charges make short-stay storage disproportionately expensive. A pallet in for two weeks at £3.50 costs £7 in storage and perhaps £16 in handling, so handling is more than twice the storage. For fast-turning stock the handling rate matters far more than the storage rate, and quotes should be compared on that basis.

Then the extras: pallet wrapping, labelling, repalletising if yours do not meet standard, and minimum charges. Minimums are the one that catches small sellers, since a warehouse with a 20 pallet minimum charges for 20 whether you store five or twenty.

Cost per unit, which is the number you need

Take the all-in monthly pallet cost, divide by units per pallet, and you have monthly storage per unit. Multiply by average months held and you have the storage cost embedded in each unit sold.

Work one through. A pallet costing £15 a month all-in, holding 480 units, is 3.1p per unit per month. Stock turning every two months carries 6.2p. On a £12 product with £4 of gross margin that is 1.5% of the margin, which is fine. The same 3.1p on a product averaging ten months on the pallet is 31p, or nearly 8% of the margin, which is not.

This is the calculation that decides whether slow lines are worth carrying, and it is almost never done because storage arrives as a single monthly invoice with no allocation to SKU. Splitting that invoice across pallets and pallets across SKUs is a spreadsheet exercise that usually changes at least one purchasing decision.

Seasonal storage, and paying for the peak all year

Businesses with a Q4 peak need three or four times the pallet positions in October that they need in March, and the usual response is to take enough space for the peak and carry it through the year. That is expensive and often avoidable.

Overflow arrangements are the alternative: a core commitment sized near the average with a flexible overflow at a higher rate for the peak months. The overflow rate is worse per pallet and the total is usually lower, because you are not paying for empty positions for two thirds of the year.

Negotiating this requires knowing your own profile, which many sellers do not until they plot pallet count by month. Plotting it is a ten-minute job from goods-in records and it is the document that gets you a better contract, because a warehouse quoting blind assumes the worst.
