What developing a product costs before any stock
Development costs are incurred before a single unit is sold and they have to be recovered from the units that eventually are.
The categories: design, whether that is a freelance industrial designer or your own time; prototyping, usually several iterations; tooling; testing and certification; packaging design; and photography and content.
Then the time. Founder time spent on development is a real cost even when nobody invoices for it, and for most small businesses it is the largest input by value. Costing a project without it produces a figure that flatters the decision.
Iteration, and why the first estimate is always low
Development is rarely linear. A prototype reveals a problem, the design changes, another prototype is needed. Three to five iterations is normal for a physical product and each carries a cost and a lead time.
Estimates built on a single pass are therefore systematically low, frequently by a factor of two. Building a contingency of 50% into a development budget is realistic rather than cautious.
The lead time compounds it. Each iteration with an offshore supplier is three to six weeks including shipping, so five iterations is most of a year. Products planned for a season frequently miss it for exactly this reason, and the cost of missing a season is usually larger than the development budget.
Recovering the cost
Development cost divided by expected lifetime units is the amount each unit must carry. The expected lifetime volume is the assumption that decides whether the product makes sense.
A £14,000 development across 20,000 lifetime units is 70p each, which most products can absorb. Across 3,000 units it is £4.67, which many cannot.
The honest approach is to calculate the volume required to recover development at an acceptable contribution, and then ask whether that volume is plausible. Products that need to sell more than the category's realistic ceiling are products that should not be developed, and the calculation is the only thing that surfaces that before the money is spent.
Stopping early
Most development portfolios should contain failures, and the ones that cost least are stopped soonest.
Stage gates make that possible: a defined point after each phase where the project either continues or does not, with criteria agreed in advance. Concept, prototype, pre-production, launch.
The reason to set criteria beforehand is that judgement after the money is spent is unreliable. Sunk cost makes continuing feel cheaper than it is, and a project that has consumed £8,000 attracts another £4,000 to avoid wasting the first amount. Written gates are the defence against that, and they only work if they were written before anyone was attached to the outcome.
Protecting what was developed
A successful product will be copied, and how quickly depends on how easy it is and whether anything prevents it.
Design registration is comparatively cheap and covers appearance. Patents are expensive, slow and only worth it for a genuine technical innovation with real commercial value. Trade marks protect the brand rather than the product and are usually the best value of the three.
The practical protections are often stronger than the legal ones: a supplier relationship a competitor cannot easily replicate, a lead time advantage, accumulated reviews, and a brand customers ask for. Development budgets that assume legal protection will hold the price frequently discover that enforcement is expensive and slow, and that the market moved on while it was being pursued.
