Counting returns in a way that means something
Return rate is returned units divided by units sold, and the only difficult part is deciding which sales the returns belong to. Divide this month's returns by this month's sales and you get a number that lags reality badly, because a return arriving in March is usually against a February or January order. In a growing business that understates the rate; in a shrinking one it overstates it.
The fix that costs nothing is to lag the denominator. Compare returns received in March against sales made in the window your return policy allows, so a 30 day policy means March returns over February sales. That is still approximate, and it is dramatically closer than the naive version. Anyone with order-level data should cohort properly instead: tag each return to the order that generated it and report the rate by order month, which stops the number moving every time sales do.
Units or orders is the other choice, and it matters more in apparel than anywhere else. A customer who orders three sizes and keeps one has a 67% unit return rate and a 0% order return rate, and both are true. Track units for the cost side, since every unit costs you handling, and track orders for the customer side, since a fully returned order is a different problem from a size trial.
What counts as normal
Rates vary so widely by category that a cross-category benchmark is close to useless. Apparel and footwear run 20% to 40% online, with womenswear at the top of that and menswear noticeably below it. Consumer electronics sit around 8% to 12%. Books, media and consumables come in under 5%. Furniture is low in unit terms and brutal in cost terms.
Marketplace matters as much as category. The same product sold on Amazon returns more often than it does on your own site, because Amazon's returns process is frictionless by design and its customers know it. Sellers moving from a Shopify store onto Amazon are routinely shocked by the change, and they should not be; nothing about the product changed.
The number to watch is not the level but the direction. A stable 24% in apparel is a cost of doing business you can price for. A 24% that was 18% two quarters ago is telling you something specific went wrong, usually a sizing change from a factory, a new photo set that flatters, or a listing that overstates.
Reading the rate by SKU rather than in aggregate
An overall return rate is an average of things that have nothing to do with each other, and it hides everything actionable. The useful view is the distribution: in most catalogues a small number of SKUs generate a wildly disproportionate share of returns, and until you look by SKU you cannot see them.
Sort by return rate and take anything above about 1.5 times your category average. Those items are usually failing for one reason each, and the reason is normally findable. A dress that returns at 45% when the rest of the range runs 25% has a sizing problem, a colour problem or a fabric-weight problem, and the return reasons will say which.
The temptation is to delist them, and sometimes that is right. More often the fix is cheaper: a corrected size chart, a photo on a different body, a line in the description saying the fabric has no stretch. Sellers who do this well treat the high-return list as a work queue rather than a cull list, and they revisit it monthly.
Why the rate alone will mislead you
Return rate is a volume measure and says nothing about money. A 30% return rate on a £15 accessory with £2 of handling cost is an annoyance. A 12% rate on a £400 item that ships freight and arrives damaged half the time can be the thing that closes the business.
Weight it by value and the ranking usually changes completely. Multiply each SKU's return rate by its landed cost and its handling cost, and sort by that instead. The list you get is the list worth acting on, and it frequently contains items that never appeared near the top of the raw rate.
The other blind spot is what happens to the goods. A rate of 20% where everything comes back sellable is a different business from a rate of 20% where a third is written off. Two shops with identical return rates can have profit margins several points apart purely on recovery, which is why the cost calculators matter more than this one once you know roughly where you stand.
Moving the number
Sizing information does more than anything else in apparel, and the effective version is specific rather than general. Garment measurements laid flat, in centimetres, on the product page, beat any size chart that maps to a national standard. Adding the model's height and the size worn is close to free and reliably cuts size-related returns.
Photography is the second lever and the one most often working against you. Images that flatter increase conversion and increase returns, and the second effect usually outweighs the first once handling costs are counted. A photograph that shows the product accurately in ordinary light sells slightly less and keeps far more.
Then there is the segment nobody likes discussing: serial returners. A small group of customers returns most of what they buy, and in some catalogues they account for a fifth of all returns. Identifying them is straightforward from order history. What to do about it is a policy question rather than an arithmetic one, and the options run from quietly excluding them from promotions to closing accounts, with real brand risk attached to the blunter end.
