Timing the operation properly

Assembly cost is time times a fully loaded labour rate, and both terms are usually estimated too low.

The time should come from observation rather than from someone's recollection. Timing ten units and taking the average catches the reality: the part that does not quite fit, the tool that has to be picked up, the step that needs two hands.

The rate should be fully loaded, which for a UK operation means the wage plus employer contributions plus holiday and cover, usually 25% to 40% above the headline. Then adjusted for utilisation, since nobody assembles for every paid minute.

Setup and batch size

Assembly usually needs setup: laying out components, preparing the bench, calibrating anything that needs it. That cost is per batch rather than per unit.

Which means small batches are expensive. A 20 minute setup across 50 units is 24 seconds per unit; across 500 it is 2.4 seconds. The unit cost of assembling in small batches can be double that of large ones for this reason alone.

The counterweight is that large batches build inventory. The economic batch quantity balances setup cost against carrying cost, and it is the same calculation as an economic order quantity with setup in place of ordering cost.

Where the time actually goes

Watching an assembly operation usually shows that a minority of the time is spent on the value-adding steps. The rest is reaching, searching, walking, waiting and handling.

Bench layout addresses most of it. Components within arm's reach in the order they are used, tools in fixed positions, and the finished goods location adjacent rather than across the room. Rearranging a bench costs an afternoon and frequently removes 20% of the cycle time.

Jigs and fixtures are the next step. A simple fixture that holds a part in position while it is fastened removes the need for a second hand and reduces variation. These are usually cheap to make and produce a return within weeks at any real volume.

Assembling here or having it done there

A supplier who assembles costs more per unit and removes the labour, the space and the management from your operation.

The comparison should include everything assembly consumes locally: labour, bench space, component storage which is more space than finished goods, quality control, and the management attention.

It should also include what it costs to ship. Assembled products frequently occupy more volume than their components, so having assembly done at origin can increase freight substantially. That effect is large enough on bulky products to reverse the conclusion, and it is regularly left out.

Quality at the assembly step

Assembly is where most defects are introduced in a kitted product, and the cost of one reaching a customer is far above the cost of catching it.

The controls that work are cheap: a checklist at the bench, a functional test where the product has a function, and a final visual against a reference sample.

Recording the defect rate is what makes improvement possible. An operation that knows it runs at 3% assembly defects can test whether a change helps; one that has never measured cannot tell whether the process is getting better or worse, and usually assumes it is fine because complaints are manageable.

Process design. Repetition improves execution within a given method; a different method is what produces step changes, and no amount of practice finds it.

Does it apply to kitting and packing?

Yes, and often steeply, because those tasks are highly repetitive. New staff on a packing bench improve markedly within the first few hundred units.
