Swimming speed is dominated by drag rather than power, and drag rises with the square of speed — which is why technique improvements outperform fitness improvements for almost every amateur swimmer. Stroke count per length is the most useful single metric: a swimmer covering the same length in fewer strokes at the same time has genuinely improved, while one going faster with many more strokes has usually just worked harder.

Drag dominates, which reverses the usual advice
Water is roughly 800 times denser than air, so drag is the dominant force resisting a swimmer. Reducing drag through body position returns far more than increasing power.
That is the reverse of running, where fitness dominates and technique matters less. It is why a technically good swimmer with modest fitness comfortably beats a fit swimmer with poor position.
Drag also rises with the square of speed, so it gets worse faster than the effort available to overcome it. Which is why swim speeds cluster so tightly compared with running speeds across ability levels.
Stroke count is the honest metric
Strokes per length measures efficiency directly. A swimmer covering the same length in fewer strokes at the same time has genuinely improved; one going faster with many more strokes has usually just worked harder.
SWOLF combines the two — stroke count plus seconds for a length — into a single number where lower is better. Most swim watches compute it, and it is more informative than pace alone.
Kicking is where most amateurs waste effort. A steady two-beat kick for balance costs far less energy than a vigorous six-beat one and is usually faster over distance, because legs are large and inefficient propellers.
Pool, open water and the units
Short course is faster than long course because there are more turns and a push-off is faster than swimming. Records are kept separately for exactly that reason.
Open water is slower again: no walls, no lane line, navigation losses and often chop. Swimming an extra 10% through poor sighting is common and entirely avoidable with practice.
The unit trap is that 100 yards is 91.44 metres, so a yards pace looks faster than the equivalent metres pace. Converting between short-course yards and metres times is a genuine adjustment rather than a rounding.
