The bike dominates the clock
In an olympic-distance race the bike accounts for roughly half the total time, the run about a third and the swim under a fifth. The proportions shift with distance and the bike stays the largest.
That makes cycling improvements return the most per hour of training, purely arithmetically. A 5% improvement on the bike saves more clock time than a 5% improvement on the swim by a wide margin.
The swim's importance is disproportionate to its share for a different reason: it sets up the rest of the race. Arriving at T1 exhausted from a badly paced swim costs time on both remaining legs.
Transitions are free time
Two to five minutes combined is typical for age-group athletes, and under a minute for practised ones. The gap requires no fitness at all — only rehearsal.
The saving comes from removing decisions rather than moving faster. Gear laid out in order, shoes already on the bike, race number on an elastic belt: each removes a moment of thought under adrenaline.
Most age-group athletes lose more in transition than they would gain from months of additional training, which makes it the highest-return practice available and the least practised.
Pacing the bike decides the run
The most common triathlon error is riding hard enough to feel strong on the bike and then walking the run. The bike leg's pacing determines the run far more than the run's own pacing does.
That is what brick sessions rehearse — running immediately off the bike, which feels distinctly wrong until it has been practised. It is the one sensation that cannot be trained in either discipline alone.
Wetsuits, where permitted, add buoyancy and reduce drag enough to improve pace meaningfully for almost every swimmer. Rules restrict them above a water temperature threshold, so the decision is frequently made for you.
